Business Development & Strategy

Design business & operating models
that can actually scale

CICL Business Model & Structure Design helps you align how you make money, how work flows and how decisions are made. We turn scattered activities into a coherent, scalable model and structure that supports long-term performance.

Who we partner with on model & structure questions

Our work is built for organisations whose strategy has evolved, but whose structures, incentives and ways of working have not caught up.

Book Strategy Call Request Proposal

High-growth start-ups & scale-ups

Businesses outgrowing founder-centric structures and needing a clearer model, roles and decision rights to scale beyond intuition.

Established organisations

Companies with multiple products, units or locations that require a more deliberate operating model and governance approach.

Groups & holding structures

Business groups, families and investors seeking clarity on which activities sit where, and how value and control flow across entities.

Partnerships & alliances

Joint ventures, ecosystems and collaborations that require clear roles, economics and governance to function smoothly.

Model and structure problems we help you untangle

We help you move from “this is how we have always done it” to “this is the deliberate model we are choosing for the next stage”.

Scattered activities, unclear value engine

Teams working hard across many initiatives, but without a simple, shared view of how the business truly creates, delivers and captures value.

Structures that no longer match strategy

An organisation chart and reporting lines designed for a previous era—now creating bottlenecks, duplication and unclear ownership.

Unclear decision rights and accountability

Decisions stuck at the top, repeated escalations and confusion over who owns what, leading to slow execution and internal friction.

Economics that don’t reflect reality

Profit centres, cost allocation and incentives that do not match how value is created, making performance difficult to measure fairly.

How we design business models & structures with you

We blend strategy, financial logic and practical operating experience to design models and structures your teams can actually run—not just slideware.

Step 1

Current state mapping & diagnostics

We map your current business model, structure, value streams and decision-making patterns—surfacing misalignments, bottlenecks and opportunities.

Design principles & model options

Together, we agree design principles—what must remain true—and develop a set of business and operating model options to test against them.

Business Model & Structure Design FAQs

How we scope, design and support structural change in your organisation.

When is the right time to revisit our business model?

Triggers often include rapid growth, margin pressure, new regulations, acquisitions, entering new markets, launching new product lines or persistent execution challenges under the current structure.

How involved do our leaders need to be?

Effective design cannot be fully outsourced. We typically work closely with sponsors and a cross-functional core team, with periodic working sessions and decision meetings with senior leadership.

Will this lead to layoffs or major restructuring?

Not necessarily. Some projects focus on clarifying roles, decision rights and governance within existing headcount. Where structural changes are recommended, we help you plan them thoughtfully and transparently.

Do you work with HR on role design and change management?

Yes. We often partner with HR to refine roles, support internal communication and integrate the new design into performance management, job descriptions and talent plans.

Can you coordinate with our external advisors?

We can collaborate with your legal, tax, audit or transaction advisors to ensure the model and structure also align with regulatory, compliance and transaction realities.

How do we keep the design alive after the project ends?

We help you establish review rhythms, dashboards and governance practices so the design is revisited periodically and refined as your context changes—not treated as a one-off exercise.

Data Protection & Confidentiality

Business model and structure work often touches sensitive information: financials, strategy documents, internal performance data, pay bands, incentive structures and governance records. We handle all such information with strict confidentiality.

Access is limited to the CICL project team working directly on your engagement. Working files are stored in secure environments, and information is shared with your stakeholders through agreed, secure channels.

We minimise the personal data we collect and avoid including individual identifiers in design artefacts unless explicitly required. Where external advisors or partners are involved, they operate under appropriate confidentiality and data-handling agreements.

Any anonymised examples used in future training or marketing materials are carefully redacted so they cannot be traced back to your organisation.

Our goal is simple: you can speak candidly about your current model and structure, knowing that your information is protected throughout the engagement.
